4.1 The chain from field to aircraft

Stage

What happens

Critical control

Contracting

Growers contracted by hectare with specified variety, planting date and harvest window; inputs supplied on credit against offtake

Staggered planting calendars so harvest arrives evenly rather than in peaks the packhouse cannot absorb

Field production

Extension officers supervise spray programmes, intervals and record-keeping

Pesticide residue compliance. A single non-compliant grower can contaminate a consignment and a consignment can close a market

Harvest and collection

Daily harvest into crates, moved to field cold rooms within two hours, collected by refrigerated vehicle

Field heat removal. Every hour before cooling costs shelf life at the European end

Grading

Product graded to bulk specification; out-of-specification material diverted to the prepared line rather than rejected

Grading discipline. This is where the ladder is either climbed or not

Packing

Bulk packed to customer specification; prepared product cut, washed and packed in the high-care facility

High-care segregation and cold chain integrity

Inspection and export

Phytosanitary inspection, documentation, consolidation and airfreight from Nairobi

Inspection scheduling against flight cut-off. A missed cut-off is a day of shelf life lost

4.2 Certification

Nothing in this plan is saleable in Europe without certification, and certification of a smallholder base is materially harder than certification of an estate. The company operates a group certification scheme under which it holds the certificate and carries responsibility for every grower in the group, with an internal control system, documented internal audits and traceability from pack to plot.

▪ Good agricultural practice. Group certification covering all contracted hectares, with internal inspection of every grower annually and external audit of a sample.

▪ Food safety for prepared product. A globally benchmarked food safety standard for the high-care facility, without which European retail programmes are unavailable.

▪ Social compliance. Ethical trade audit covering the packhouse workforce, which is the majority of headcount and predominantly female.

▪ Residue management. A spray programme restricted to actives registered for the crop and compliant with European maximum residue limits, with pre-harvest interval enforcement and routine residue testing before shipment.

Certification, audit and laboratory costs total US$0.26m in FY2027 rising to US$0.80m by FY2031. This is not overhead to be trimmed. It is the licence to sell, and the European import control regime has been reinforced with increased audits, tighter pesticide monitoring and enhanced border inspection.
