Strategic Plan

Jump to section

The strategy answers four questions in sequence: where to play, how to win, what capabilities are required, and what management systems hold it together.

Strategic question

Answer

Where to play

Certified, traceable roselle for EU/US/Asia premium buyers; premium domestic segment; Mexico as future optionality.

How to win

Own the certified-and-integrated white space; compete on reliability and compliance, not price; capture the FX margin.

Capabilities required

Agronomy & extension at scale; processing & fumigation; quality & certification; treasury & working-capital management; export logistics.

Management systems

Traceability & lot tracking; QC and rejection-rate monitoring; rolling cash-flow & FX management; KPI dashboard & board governance.

Three-horizon growth

  • Horizon 1 (Y1–Y2): establish estate, outgrower network and processing; achieve first certified exports; secure anchor offtake.
  • Horizon 2 (Y3–Y4): scale volume, complete certification, commission value-added lines, and reach a ~15% EBITDA margin.
  • Horizon 3 (Y5+): deepen value-add (extracts/colour), pursue Mexican re-entry, and consider replication in adjacent Sahel origins.
