The phased implementation roadmap and Gantt chart, with key milestones from capital close and fleet mobilisation through contract ramp-up to steady-state operations.

8.1 Overview

This section sets out the detailed 72-month implementation roadmap
from financial close through to the start of exit preparation. The plan
is structured into five sequential phases, each with defined
deliverables, dependencies, and key milestones. The Gantt chart below
provides the visual master schedule; Section 8.4 provides the underlying
milestone register.

8.2 Critical Path Analysis

Three workstreams sit on the critical path of the first 18 months and
require active senior management attention from the day of financial
close. Any slippage on these workstreams will compound through the rest
of the plan and erode the value of deployed capital.

  • Workstream A — OEM Fleet Delivery: Heavy mining
    equipment carries lead times of 9–14 months from order to commissioning.
    Framework orders must be placed by Month 3 in order to receive Phase A
    deliveries from Month 6 onward.
  • Workstream B — Anchor Client Mobilisation:
    Mobilisation on the Mpumalanga coal contract by Month 9 is essential to
    generate first revenue, demonstrate capability, and reduce demand for
    unfunded working capital.
  • Workstream C — Senior Management Hiring: The CEO
    and COO must be in place by Month 3 to lead the operational
    mobilisation; the SHEQ Officer must be in place by Month 4 to design the
    safety management system ahead of first deployment.

8.4 Dependencies and Risk Triggers

The roadmap depends on a tightly choreographed sequence of
dependencies. The principal dependencies and their associated risk
triggers are summarised below.

  • Capital before commitment: Fleet purchase
    commitments cannot be made until financial close is achieved. A delay in
    close of more than 90 days pushes first revenue back by approximately
    the same period.
  • Permits before mobilisation: Each contracted
    operation requires environmental authorisation, water-use license, and
    mining permit transfers. Ferrovanta will track each permit through a
    dedicated permit-management workstream.
  • People before fleet: Operators, fitters, and
    supervisors must be hired, inducted, and competency-certified before
    fleet arrival. The HR plan deliberately leads the fleet delivery
    schedule by three months.
  • Workshop before scale: Site mobile workshops
    must be commissioned before fleet arrives on site; primary workshop must
    be operational by Month 10 to support the first major service
    intervals.
