Operations Plan

The integrated operating model across the feedlot, processing hub and cold chain, the capacity and throughput plan and the operational performance underpinning KarooPrime Capretto.

Operational excellence is the linchpin of the model: the Company must
aggregate variable communal supply, finish it to consistent grade,
slaughter and process to export standard, and distribute without
breaking the cold chain — reliably and at scale. This section describes
the operating architecture and the assets the Phase-1 capital funds.

8.2 Supply-chain and aggregation operations

The aggregation network is the operational heart of the business.
Five rural collection hubs (Phase 1) serve as the interface with
contracted farmers, performing intake weighing, ear-tagging, basic
veterinary checks and digital record capture. Animals are consolidated
and transported to the feedlot for finishing, then to the abattoir on a
scheduled basis that smooths throughput and keeps the plant running at
efficient utilisation. As the network scales to 5,000 and then 10,000+
farmers, additional hubs are commissioned in expansion provinces.

8.3 Production process and capacity

The Phase-1 abattoir is sized to process on the order of 200–300
goats per day at single-shift utilisation, scaling through shift
extension and Phase-2/3 capacity expansion to support the 400,000-head
steady-state throughput. Humane, Halaal-compliant slaughter is followed
by dressing, chilling, cryovac packing and, for value-added lines,
deboning and portioning under HACCP controls.

8.4 Cold chain and distribution

An owned refrigerated fleet preserves cold-chain integrity from
collection through delivery — critical for food safety, shelf life and
export compliance. Distribution routing prioritises high-density retail
and foodservice nodes, with export consignments consolidated for sea or
air freight to Gulf and Asian destinations.

8.5 Technology and traceability

A traceability and ERP platform links every operational stage,
recording animal provenance, health interventions, grading outcomes,
processing lots and dispatch. This delivers the farm-to-fork
transparency demanded by formal retail and export buyers, supports rapid
food-safety response, and generates the operating data needed to
optimise feedlot performance and yield.
