Implementation Roadmap

The plan is sequenced across three phases and fourteen workstreams, front-loading the distribution hub, e-commerce platform and private-label foundation that underpin margin and omnichannel capability, then layering store rollout, digital personalisation, category leadership and, later, regional entry. Critical milestones and dependencies are shown in the Gantt chart below.

11.1 Phasing logic and dependencies

  • Phase 1 — Consolidation (0–24 months): Close funding and governance; build the distribution hub; upgrade the e-commerce and subscription platform; establish the private-label foundation and clean-label governance; roll out to 25–35 high-performing stores; launch loyalty and CRM.
  • Phase 2 — Scale (2–5 years): Expand to 50–80 stores; deploy full omnichannel (click-and-collect, same-day metro); extend private label into skincare and immunity; roll out AI recommendation and demand forecasting; achieve category leadership in supplements and functional foods.
  • Phase 3 — Regional (5–8 years): Prepare and pilot SADC entry (Namibia, Botswana) and partnership-led expansion (Zambia, Kenya), funded from operating cash flow and structured as capital-light optionality.

NoteCritical path

The distribution hub and e-commerce/private-label build in Phase 1 is the critical dependency, it underpins the margin expansion, omnichannel capability and inventory efficiency on which the rest of the plan relies. Sequencing it first is deliberate: it de-risks the store rollout and creates the cash generation that funds subsequent expansion.
