Implementation Roadmap
The phased implementation roadmap, with key milestones from financial close and the first store openings through the network build-out to scale-up.
The rollout is organised into five parallel workstreams over twenty
quarters, sequenced so that critical dependencies are respected and
capital is committed only as preceding milestones are achieved. The
Gantt schedule below sets out the critical path and key milestones.

Workstream summary
- A — Capital & governance. Close funding,
stand up the board and committees, implement IFRS reporting and the ERP
backbone, and establish the investor reporting cadence. - B — Phase 1 rollout. Secure and build the first
three Gauteng sites, recruit and train opening teams, and bring delivery
and loyalty live. - C — Phase 2 expansion. Build the cluster
pipeline, draw the expansion debt tranche, and execute two build-out
waves to eight stores. - D — Phase 3 scale. Add drive-thru, forecourt and
dark-kitchen formats, run the portfolio optimisation programme, and
prepare for exit. - E — Brand, people & ESG. Run continuous
marketing, the training academy, youth-employment and supplier
programmes, and energy-efficiency retrofits.
The roadmap is explicitly gated: each expansion wave is contingent on
the trading performance of the prior wave, and the senior-debt expansion
tranche is drawn only once Phase 1 units are validated. This converts
the schedule from a wish-list into a risk-managed critical
path.
