Store Rollout Strategy

The store rollout strategy — the phased build-out to 12 stores, the rollout sequencing and the capital and timing of the network expansion.

Vulcan’s rollout is phased and cluster-based: capital is deployed in
disciplined waves, each validated by the trading performance of the
preceding wave before the next is committed. This sequencing protects
investor capital and aligns the senior-debt drawdown with proven cash
flows.

The three phases

Phase 1 — Foundation (Years 1–2)

Three flagship stores in proven, high-density Gauteng nodes establish
the operating model, refine delivery execution and stabilise cash flow.
This phase is funded predominantly by equity, reflecting the higher risk
of unproven units and the preference of senior lenders to advance the
bulk of debt only once units are trading.

Phase 2 — Expansion (Years 3–4)

With the model proven, the platform scales into adjacent clusters —
Soweto, Centurion, Durban North and the Cape Town Northern Suburbs —
maximising supervision and logistics efficiency. The expansion
senior-debt tranche is drawn at the start of this phase, matched to
validated trading performance.

Phase 3 — Scale platform (Year 5)

The final phase adds higher-volume and capital-efficient formats:
highway drive-thrus, fuel-station forecourt stores and a delivery-only
dark kitchen — the formats that lift blended average unit volumes and
prepare the platform for exit.
