Implementation Roadmap

The phased implementation roadmap — the phased milestones, the Gantt chart and the critical dependencies from funding and the first hub through the national rollout.

The plan is executed over a 60-month horizon from financial close,
structured into five logical phases: capital and setup, build and
fit-out, launch and ramp, scale-up and regional expansion. The roadmap
is sequenced to prove the operating model and reach break-even in
Gauteng before committing capital to multi-province expansion,
materially de-risking the rollout.

14.1 Phased Milestones

Phase Period Key milestones Outcome
1. Capital & setup M0–M6 Funding close; licensing; SAMBRA accreditation; flagship lease; core team Platform established
2. Build & fit-out M5–M15 Flagship build; IT systems; Pretoria & East Rand fit-out Three Gauteng sites ready
3. Launch & ramp M11–M24 Commercial launch; insurer approvals; fleet contracts; break-even Profitable Gauteng base
4. Scale-up M24–M48 Cape Town, Durban, PE hubs; procurement centre; EV/ADAS capability National network
5. Regional / SADC M48–M60 SADC feasibility; cross-border pilot; exit readiness Regional optionality

outcomes.

14.2 Gantt Chart

The Gantt chart below sets out the critical workstreams, their timing
and dependencies across the full 60-month horizon, with key milestones
marked. Build-and-fit-out activities depend on the completion of funding
and site acquisition; launch and ramp depend on build completion,
insurer approvals and technician hiring; scale-up depends on the Gauteng
base reaching break-even; and regional expansion depends on a proven,
profitable national network.

14.3 Critical Dependencies

  1. Funding close (M4) is the gating dependency for
    all subsequent activity.
  2. SAMBRA accreditation & insurer approvals
gate the ability to receive insurer-directed volume — pursued early and
    in parallel.
  3. Technician hiring & training must lead
commercial launch; capacity is built ahead of demand.
  4. Gauteng break-even (M22) is the trigger for
    committing Phase 2 expansion capital.
  5. Proven national network is the precondition for
    SADC expansion and exit readiness.
