Implementation Roadmap

The Company will execute against a phased 48-month roadmap that deliberately sequences capability-building to de-risk delivery: build the productive core first, commercialise B2B revenue early, then scale branded consumer lines and exports as brand equity and orchard supply mature.

Figure 8. Implementation roadmap — 48-month Gantt with critical milestones and dependencies.

Phase 1 — Build (Months 0–18)

  • Close funding, incorporate final structure and appoint core management.
  • Acquire land and secure title; prepare orchard sites and begin planting improved cultivars.
  • Construct the central processing facility and install the oil-extraction plant.
  • Establish the community sourcing network ahead of the first collection season.
  • Commission the cosmetics manufacturing line and begin certification processes.

Phase 2 — Commercialise (Months 18–30)

  • Complete organic and Fairtrade certification and cosmetic-GMP compliance.
  • Secure domestic retail listings and launch the branded Skin™ range.
  • Enter priority export markets with cosmetic-grade oil and ingredients.
  • Launch e-commerce and direct-to-consumer channels.

Phase 3 — Scale (Months 30–48)

  • Bring commercial orchards toward first bearing, improving supply security and margin.
  • Establish a second regional processing hub closer to supply.
  • Expand export distribution and the branded portfolio across wellness, gourmet and beverage lines.

Critical dependencies

Milestone

Depends on

Consequence of slip

First oil production

Plant install + first harvest

Delays all B2B revenue

Branded launch

Cosmetics line + certification

Delays margin uplift

Export entry

Certification + distributors

Delays scale revenue

Orchard bearing

Planting timing + rainfall

Prolongs wild-supply reliance

Key findingSequencing is the plan’s main risk-mitigant

Because B2B oil and ingredient sales are commercialised before the capital-intensive, slower-building branded and export lines, the roadmap front-loads cash generation and back-loads the hardest execution. The dependencies above, especially certification timing and the first harvest, are the milestones lenders should covenant and monitor.
